Fifteen honest minutes with the board chair each quarter. Write plainly. This document is for the two of you, not for the packet.
Participation
Who came, who did not, and for how many meetings running.
Did members arrive having read the packet, and how do you know?
Who spoke, who never does, and what that pattern tells you.
Structure
What did each committee produce that would not have happened otherwise?
Did every packet go out on the promised date this quarter?
Were decisions made with enough information, or deferred repeatedly?
Fundraising
What share of members completed an activity each cycle?
Which relationships advanced a stage, even without a gift?
Composition and succession
What competency or perspective is still missing?
Who is next for chair, and does that person know?
Whose term ends this year, and who should be invited to renew?

Draft for your judgment. Bring one change per quarter, not five. Boards absorb change slowly and abandon overhauls quickly.
